Administrate projects relating to Pricing, Sales, Omnichannel Strategy, ECommerce, & Logistics Products, for the IT Operations Area (Scrum, SAFe).
Some key functionalities of the projects were the development/ improvement of the Product Catalog, the Omnichannel Shopping Experience, the Search Engine, the Ordering System, the Shopping Cart, the Inventory and Customer Management, the Payment Processing, and Several Integrations.
o Perform the Projects Feasibility Study. This task involved to estimate the Financial, Human and Technological Resources, to develop the Business Cases associated, and to introduce the Projects in an Evaluation Committee, for approval or rejection.
o Negotiate Definitions/Agreements with Stakeholders & Technical Departments. Direct communication with the Business Partners, Infrastructure, Networking,
Security, Architecture, Quality Assurance, and the Agile Development Cells.
o Build the Projects Roadmap & Plan. High-level overview, and the projects detailed planning.
o Control the Projects Budget & Forecast. This task consisted in developing bottom-up and three-point estimations with cost concepts such as Capital Expenditures (CAPEX), Operating Expenses (OPEX), and Professional Services/HR. Additionally, this task required forecasting the projects duration and cost by understanding the schedule performance and schedule risk of the activities on the critical path, and by utilizing Trend, Break-Even, or Cost-Benefit Analysis.
o Track the Project Status. Reporting the weekly progress of each project to the
Stakeholders, the IT Operations Area, and the Management Control Area.
o Work together with the Agile Development Cells. Under the context of having
multiple teams working on a large application, or on multiple related products, this task consisted in looking at the cross-team dependencies to do the coordination, and to keep dependencies in sync and communication open.
o Collaborate in the Troubleshooting of Issues/Contingencies. Evaluating alternatives against any setback which stop the projects normal development, and coordinating all parties involved to agree a solution.
o Create the Projects Documentation. Building and keeping updated all relevant
project documentation such us the Product Vision, Project Overview, Product Backlog, Requirements, Support, System and User documentation.
o Participate in the Procurement Process. Negotiation with different providers for the acquisition of Services, Hardware or Software needed for the projects, as well as the negotiation of contract agreements.

Provide IT Consultancy Services as a Solutions Project Manager for the company’s clients. Participation in 3 main projects, a technological renewal project for an Insurance company, a testing project for an Aviation company, and a reporting project for a Business Intelligence company.
Project Name: Core Technological Renewal Project Project Description: Implementation of a software package, a ready insurance solution (4Life). Adaptation of all core business flows to the new solution. Migration from the Legacy System to the New Solution. Company: AFC Unemployment Insurance Field: Insurances
o Lead the Project Module associated to the Collections Department (Lean). The project key flows were Payments, Comissions, Operations, Invoicing, Automation & Workflow Management, Reporting, Alerts & Notifications, and Integrations with CRM/ERP/SAP Systems.
o Perform & Lead the Processes Gathering. This task was done through the execution of workshops with the Collection Team, other linked functional departments (Accounts, Accountability, Benefits and Payments), and technical areas. The workshops considered the review of current processes, the assessment of existing processes, the identification & prioritization of opportunities for improvement, the definition of new work processes, and the assessment of risks & controls.
o Act as a Communication Bridge between the Collections Department & the Development Team in India. The goal of this task was to transfer the requirements and specifications to the development team in India. This task also required to prepare technical documentation such as SRS, HLD, and FDD.
o Give advice to the Collections Department about Technical Decisions. Analyzing and diagnosing the Collections Department's IT infrastructure, understanding their business needs, designing different technological alternatives for them, and providing advice regarding the best solution.
o Participate in the Definition of the Final Solution. Identifying functional dependencies/similarities between the Collections Department and other functional areas to optimize the solution.
o Validate the Test Plan. Reviewing and approving the functional test cases developed by the Collections Team, including steps to be executed, expected result, assumptions, data, parameters, unit to test, and pass/fail details.
o Validate the Delivery of System’s Pre-Releases. Reviewing and approving the Pre-Releases of the software package, considering timelines, delivery dates, requeriments, and the overall scope of the project.
o Collaborate with the Collection Team during the UAT Stage. This task included providing support to the Collection Team while executing the UAT plan. A great part of the testing had to be done by manual execution.
o Manage the Scope, Changes, & Showstoppers. Change request management, and Incidents Management.
o Deliver Risk & Mitigation Plans. This task goal was identifying risks in the project execution and developing their mitigation plans. The metrics used were the number of risks identified, the risks which became issues, the risks occurring multiple times, the risk severity, the predicted risk severity compared to actual severity, the unidentified risks, the cost of risk management, and the risks closed.
o Report the project status associated to the Collections Department. This task involved reporting the project status regularly to the Client, PMO, and Executives.

Project Name: Host QA Testing Project
Project Description: The project was born after the union of two airline companies
(LAN/TAM) which gave birth to LATAM. The project’s goal was to
test the systems of the airline after their integration.

o Administrate the Project’s Module Relating to the Testing of the Ticket Sales
Systems (SABRE & AMADEUS). The key flows involved were the booking process, the
tickets issue, the tickets reissue, and the boarding process.
o Lead the Testing Teams under Agile Methodology (Scrum). This task involved to
lead distributed teams in Brazil, India, Mexico, USA, and Chile, and to take the role of a Scrum
Master by facilitating resources to each agile team, organizing ceremonies, delegating tasks,
clearing obstacles, addressing teams’ dynamics, and working closely with the product
owners.
o Perform Negotiations with All Parties Involved in the Project. Defining
agreements, strategies, and critical decisions with internal clients, testers, automators, business
analysts, and other external agile teams.
o Participate in the Sprint Planning. The goal of this task was to ensure an effective
discussion, that there was an agreement to the sprint goal, and that the appropriate product
backlog items are included in the sprint backlog.
o Design the Test Cases. The following test types were included: Functional, positivenegative,
regression, integration, stress, volume, and load.
o Track Each Sprint Status. This task included the usage of Sprint Burndown Charts, Release
Plan, Sprint Burnup Charts, Cumulative Flow Charts, and Velocity Charts, among others.
o Report Sprint/Overall Project Statuses. Considering the tasks each member
completed, the total number of tasks each member worked in a period, the total time
tracked by each team member during a sprint, and other metrics.
o Validate Development Tasks/Improvements/Fixed bugs by each sprint. This
task goal was to assure the correct implementation of the testing flows and involved the
execution of automated scripts.
Project Name: BI QlikView Suite Projects
Project Description: This project consisted in the implementation of business
intelligence reporting solutions.

the development of Dashboards containing E-Commerce Analytics, Sales Analytics, or
Operations Analytics, with report automation, distribution, and scheduling functionalities.

considering factors such as identification of activities/tasks, and the availability of valid
sources and data.
o Negotiate Project Plan with the Clients. The scope and timelines of the project.
o Develop QlikView/QlikSense/Nprinting solutions (Scrum). This task consisted in
building the solutions given by the requirements gathering process. This included the scripting
with the loading and transforming data, and the design of graphics.
o Give advice to the Client about Technical & Functional Matters. The overall
architecture of a QlikView installation, servers, data display, and services.
o Elaborate the Technical and User Documentation. Relevant documents included
the reporting solution specifications, troubleshooting, and the user manual.
o Track and Report the Projects Status. Reporting the project progress regularly to the
Clients and Internal Executives.

o Validate the Correct Implementation of the Requirements given to the Software Development Team. Development of testing plans, and their manual execution. The goal was to find and report system failures/bugs and act as a QA layer.

This included Creating and Restoring Configuration Backups, working with the Error Logs, Performing Software Checks, Configuring System Failure Alerts, Issuing Messages to System Users, and Check Server Resources, among others.
o Administrate the Software Development Procedures & Methodologies used. Some projects were managed under traditional methodologies (Waterfall), and others under Agile Methodologies (With Kanban, executing Iterations) depending on the project’s context and type.
o Track and Report the Projects Statuses. Reporting the projects statuses regularly to the IT Project Manager, and the General Manager of the Technology Department.
o Troubleshoot Issues along the Life Cycle of the Projects. Providing support to the software development team along the project, and to clear technical obstacles.
