Transformation LATAM - Implementation of a new Sales & Delivery Operating Model (Program)
Management and support of key transformation projects as part of a comprehensive program management, with a focus on the sales and delivery model in 14 countries in Latin America (LATAM). This included the introduction of new roles, digital tools (CRM), organizational restructuring and efficient processes. Responsible for project preparation, planning and execution, as well as the definition and tracking of KPIs and change and communication management.
My role also included stakeholder management, working closely with managers at various levels, including C-level, globally, regionally and locally. I developed the strategic direction, target definition and planning. In addition, I organized and led both remote and on-site workshops, offsites and meetings to ensure successful collaboration and implementation of the strategies and initiatives.
In addition to the main projects, I supported the regional team significantly in defining, planning and implementing their regional strategy and supervised various workstreams with an intense focus on operational excellence. By regionalizing the leadership team, I fostered a stronger integration and alignment of actions across LATAM. Methods/frameworks/tools: PM, Scrum, Kanban, ADKAR, MS Teams, Miro

Agile transformation in non-SW product development

Planning and implementation of agile transformation, carried out through several pilot projects. These included methodological training, promoting creativity and innovative spirit, adapting the process and structure design, forming project teams, coaching and supporting managers and monitoring the implementation process.
Design and moderation of workshops with division heads, department heads, group leaders and employees from different areas to identify challenges, define approaches, visions and goals. Development of solutions, process documentation and improvement, gap analysis, task planning and step-by-step implementation. Developed a comprehensive training and coaching program specifically aimed at training managers at different levels in the principles and methods of agile working. This included the design and delivery of workshops and project work to ensure that managers could effectively understand and apply the new ways of working, which should ultimately promote agility throughout the organization.
